Why Unit Tests Belong at the Front of Your Pipeline
Imagine you push a code change on Friday afternoon. The build passes, the deployment goes through, and you head home. On Saturday morning, your phone lights up with alerts. A discount calculation is applying negative values to customer orders. The logic looked correct in review. But nobody caught the edge case where a coupon code combined with a sale price produces a negative total.
This is the kind of problem unit tests exist to catch. Not because they are sophisticated, but because they run fast, run early, and run in isolation. They are the first line of defense in any delivery pipeline.
What Unit Tests Actually Check
A unit test verifies one meaningful behavior from the entry point where that behavior starts. In a backend service, that entry point might be a REST endpoint or a use case. The request is allowed to travel through the real internal layers: controller, service, domain logic, and repository boundary. The test is not trying to prove that one method calls another method. It is trying to prove that the system responds correctly to a meaningful input.
If you have a function that calculates shipping cost based on weight and destination, a unit test can confirm:

- Negative weight returns an error or zero
- Maximum weight returns the cap value

The value of unit tests is narrow but deep. They give you confidence that a specific behavior still works when the surrounding system is controlled. When you change code later, passing unit tests tell you that you did not break the behavior you already verified.
The Isolation Principle
For unit tests to be fast and reliable, the surrounding world should be controlled. Internal application layers should run normally. External neighbors should not decide the result of the test. That usually means no real production database connection, no live third-party HTTP call, and no dependency on another running service. If the behavior needs data, the test can use controlled data, an in-memory/local test database, or a fake, mock, or stub at the system boundary.
This is why unit testing should not be defined as "one test per method" or "one test per class." That definition is too mechanical and often pushes teams into testing implementation details. A unit test is better understood as a behavior test from a relevant entry point, with the external world controlled enough that failure points back to the behavior being tested.
Mobile code is a useful example. Some behavior only makes sense inside a mobile runtime. In that case, using an emulator or simulator does not automatically make the test wrong. The question is whether the test still focuses on one behavior and controls the dependencies around it. If it does, it can still serve the purpose of a unit test in the pipeline.
This isolation is what makes unit tests fast. A well-written unit test suite for a typical backend service finishes in seconds, not minutes. Compare that to integration tests that spin up containers or connect to test databases. Those take minutes.
Speed matters because fast tests get run more often. Developers run them locally before pushing code. CI pipelines run them immediately after build. If something breaks, you know within seconds or minutes, not after waiting for a full test suite that takes half an hour.
Where Unit Tests Fit in the Pipeline
Unit tests belong at the earliest stage of your pipeline, right after the code compiles or builds. The logic is simple: if the basic behavior exposed by the application is already broken, there is no point running slower tests that depend on real neighboring systems.

If unit tests fail at step 2, the pipeline stops. No containers get built. No staging environment gets occupied. No time is wasted waiting for integration tests that would fail anyway because the underlying logic is wrong.
This is the fast feedback loop. The earlier you catch a bug, the cheaper it is to fix. A bug found during unit testing costs minutes to fix. A bug found in production costs incident response, rollback procedures, customer communication, and possibly data repair.
When Unit Tests Are Not Enough
Unit tests have a blind spot: they cannot verify that components work together in the real system. If your checkout behavior depends on an external payment API, a unit test can check how your code behaves when the payment dependency returns success, failure, timeout, or malformed data. It cannot tell you whether the real payment API accepts your request format, handles authentication, or returns the expected response structure.
For that, you need integration tests. But unit tests still serve a purpose here. They verify that your code structure is correct, that parameters are passed in the right order, and that error handling works as expected. They just cannot replace the real integration check.
Another limitation is that unit tests cannot catch configuration problems, environment differences, or infrastructure issues. A function that works perfectly in unit tests might fail in production because the production database has a different collation setting, or because a required environment variable is missing. Those problems require different testing approaches.
How Much Unit Testing Is Enough
The answer depends on risk. If a function implements core business logic where a mistake could cause financial loss, data corruption, or safety issues, you want thorough unit tests covering normal cases, edge cases, error cases, and boundary conditions.
If a function simply passes data from one place to another without transformation, a single unit test that confirms the pass-through works correctly might be sufficient. Spending hours writing exhaustive tests for trivial code is not a good use of time.
A practical approach is risk-based testing. Identify which parts of your codebase carry the highest risk if they fail. Focus your unit testing effort there. For low-risk code, write just enough tests to catch obvious mistakes.
